How we work

One workflow. Priced before it starts.

Everything a buyer needs to know before the first call: what is in scope, how the work runs, who does what, what it costs, what controls ship with it and what you receive at each step.

Start an assessment

Scope.

An engagement covers one business workflow from trigger to completed outcome. Not a department, not a platform, not a roadmap.

In scope

  • One workflow with measurable volume and one accountable owner
  • The systems that workflow touches, through their supported interfaces
  • The people who run it: their training, approvals and handoffs
  • The baseline, the acceptance scorecard and the operating dashboard
  • Access, logging, review gates and a rollback path

Out of scope

  • Replacing or migrating a system of record
  • Enterprise-wide AI strategy decks
  • Reselling licenses or hosting your data on our infrastructure
  • Building a model. We configure, connect and govern existing ones
  • Anything without an owner willing to be measured

Plan for the time, money and effort.

Three phases. Each is priced before it starts, each ends in a decision you make with evidence in hand, and you can stop after any of them.

Phase 1 · Weeks 1 to 3

Scoping assessment.

Fixed fee, quoted before we start and credited toward the build. We inventory current AI use, map one to three workflows, baseline cost and quality, and compare non-AI alternatives.

  • Current-state process map and baseline
  • Future-state workflow, permission model and test cases
  • Implementation estimate and stop/go recommendation
What we need from you
A process owner for about two hours a week, read access to the systems involved, one finance contact.

Phase 2 · Weeks 4 to 12

Build and pilot.

Scoped and priced from the assessment. We build the smallest production-relevant version, connect it, instrument every step and run it on real work with the people who own it.

  • Working pilot in the live workflow, with review queue and logging
  • Approved-use rules and role-based training
  • Acceptance scorecard against the baseline
What we need from you
A sponsor who can approve go-live, five to ten people to run the pilot, IT for access provisioning.

Phase 3 · Monthly

Operate and decide.

A monthly retainer sized to run cost and review load. We track outcomes, exceptions, human review and spend against the baseline, then expand, improve or stop.

  • Operating dashboard and finance-validated benefits
  • Monthly decision review
  • Expansion plan for the next workflow
What we need from you
The owner at one review a month. Nothing else.

Who does what.

Most stalled projects stall on the client side, for want of a decision or an access request. We say up front what we need and when.

xGold Tech

  • Process mapping, baseline measurement and the business case
  • Workflow design, permission model and test cases
  • Build, integration, instrumentation and evaluation
  • Approved-use rules, role-based training materials and delivery
  • Monitoring, monthly review and the expansion recommendation

You

  • A process owner: about two hours a week during assessment and build
  • A sponsor who can approve go-live and sign the scorecard
  • A finance contact who validates the baseline and the result
  • IT for access provisioning under your identity and security rules
  • Five to ten people to run the pilot on real work

Costs.

You know the price of each phase before it starts, and you can stop after any of them.

Assessment

Fixed fee.

Quoted before we start. Credited in full toward the build if you continue within 60 days. If the assessment shows there is no case, you keep the map and the baseline.

Build and pilot

Scoped from the assessment.

A fixed price for a defined workflow, acceptance scorecard and go-live date. Scope changes are priced as changes, in writing, before the work.

Operate

Monthly, sized to the load.

A retainer based on run cost, review volume and support terms. No minimum term. Model and infrastructure costs are passed through at cost, visible on the dashboard.

What drives cost: the number of systems touched, the volume and variety of documents or cases, the approval steps you require, and how much of the work is already structured data versus free text.

Works with what you already run.

We do not replace systems, migrate data or stand up a parallel stack. We connect to what is there, under the rules you already have.

Your systems

Connected, not replaced.

ERP, CRM, HR, ticketing and document stores stay the systems of record. We read from them and write back through their supported interfaces.

Typical targets SAP, Oracle, NetSuite, Salesforce, ServiceNow, Workday, Microsoft 365, Google Workspace.

Your identity and access

Your roles, your approvals.

Every assistant and agent gets its own identity under your single sign-on, with least-privilege access scoped to the workflow and approval gates where you already require them.

Permissions are inherited from the source system. Nothing runs under a shared or personal login.

Your data and security policy

Data stays where it lives.

Processing runs in your cloud tenant or your approved providers. Your classification, retention and logging rules apply. Your data is not used to train anyone's model.

Logs ship to your monitoring and audit tools.

When something goes wrong.

It will, occasionally. The question is whether anyone notices, how fast, and what it costs. Every build ships with these in place.

Tested on your real cases before launch
Missing fields, conflicting records, duplicate submissions and failed connections are tested on purpose. The pass rate is agreed before go-live.
Human review on high-impact actions
Payments, record changes and customer-facing commitments pause for a named approver. Approvals and edits are logged.
Least-privilege access with a full audit trail
Each assistant or agent has its own identity and only the permissions the workflow needs. Every action is attributable.
Monitoring of quality, exceptions and cost
Drift in accuracy, rework or spend triggers an alert to your team and ours before it reaches a customer or the ledger.
A rollback path and a stop rule
The previous way of working stays available. The thresholds that pause the system are written down and agreed in advance.
Named owners on both sides
You know who to call. So do we. Support terms and response times are part of the operate phase, not an add-on.

Results you can take to your CFO.

Before the build starts we agree one primary metric with the process owner and baseline it. Everything below is tracked against that baseline, by your finance team, not ours.

The scorecard

Hours recovered
Staff time released, and what it was redeployed to.
Cost per transaction
All-in cost per invoice, case, report or contact, including review.
Error and rework rate
Exceptions, corrections and escalations per hundred items.
Processing time
Elapsed time from trigger to completed, valid outcome.
Revenue impact
Faster quotes, fewer lost cases, margin attributable to the change.
Run cost and risk
Inference, licenses and monitoring, plus unauthorized actions and data events.

The value rule

We do not guarantee an ROI figure.

Nobody honestly can. We guarantee the baseline, the measurement and the stop rule, and we report before and after in units: hours, days and dollars per item, never a percentage without its denominator.

Hours saved are capacity, not savings. The business case counts spending avoided, capacity redeployed and margin created, minus build, license, model, review and run costs.

Start with one workflow.

A 30-minute call. You leave with a one-page map of the workflow you picked, what it costs you today and whether it is worth a fixed-fee assessment.
